CASE
The Training That Did Not Fix the Problem
A regional service company responded to declining customer satisfaction with customer-service training. Complaints barely changed. Review showed employees understood the service standard; the real constraint was a slow two-manager approval process. The professional lesson is not that training is ineffective. It is that intervention must match the diagnosed condition.
- State the observable customer-service signal without explaining it yet.
- Identify the initial assumption that led management to choose training.
- Separate the evidence showing employees understood the standard from the evidence showing the approval process constrained service.
- Identify the OVS dimensions affected by the approval condition.
- State the diagnosed condition as a testable working explanation.
- Propose an intervention that addresses the condition and define how success will be measured.

WORKSHEET
Complete the diagnostic chain
Symptom → business impact → three plausible conditions → evidence already available → evidence still required → evidence that could disprove your leading hypothesis → investigation owner → improvement measure.
- Write the symptom as an observable statement.
- List three plausible conditions without treating any one as confirmed.
- Attach available evidence to each condition.
- State what evidence would strengthen or weaken the leading hypothesis.
- Assign an investigation owner and define the improvement measure.

VISUAL
OVS diagnostic sequence
VISIBLE SIGNAL → CONDITION → EVIDENCE → INTERVENTION → MEASURE. Do not jump from the first box to the fourth box.
- Use the sequence to explain why a visible symptom is not automatically the root condition.
- Identify where evidence enters the diagnostic chain.
- Explain what must be true before an intervention is approved.
- State the measure that closes the loop after intervention.

PROFESSIONAL STANDARD
What good professional work looks like
